How can I tell if my competitors are getting cited more than me in AI answers?

A practical method for measuring competitor citations in ChatGPT, Perplexity and Google AI answers, plus which tools show citation share and where Promptwatch fits.

You can tell, but not by eyeballing a few chats. Checking "best CRM for small teams" in ChatGPT once and seeing a rival named tells you almost nothing, because AI answers change from run to run and from country to country. To find out whether competitors are cited more than you, you need a fixed prompt set, repeated runs, and a measure that separates being mentioned from being cited.

Mentions and citations are different things

A mention means the brand name appears in the text of the answer. A citation means the engine linked or listed a source page as support. A competitor can be mentioned often but cited rarely, if the engine relies on third-party review pages for its facts. You can also be cited without being named, when the engine uses your documentation to answer but recommends someone else.

Both matter. Mentions drive recommendations. Citations tell you which pages and domains the engines trust, and that is what you can actually change.

A method that holds up

Step 1: build a prompt set. Collect 30 to 100 prompts your buyers use: category searches, comparison questions, "best for" questions and problem descriptions. Tag them by topic and by persona.

Step 2: pick your real competitors. Use the brands you lose deals to, not the biggest names in the category.

Step 3: run each prompt on several engines, repeatedly. Single answers vary. A panel run daily gives you a rate rather than an anecdote.

Step 4: record who is named, where, and which sources are cited. The position in the answer matters: first recommendation versus a footnote.

Step 5: compare share. Share of voice is your mentions divided by all brand mentions across the prompt set. Citation share does the same with cited pages and domains.

Step 6: look at the source list. If a competitor wins citations from one comparison site, a Reddit thread and two review pages, you now have an outreach and content list.

Doing this by hand works for ten prompts and falls apart beyond that. That is where tools come in.

What tools show you

Promptwatch is the platform we would start with for this question, because it covers each step above in one place. Promptwatch runs daily prompt panels per model, country and language and reports Visibility Score, Share of Voice, Sentiment and Position in Answer. For competitors specifically, it offers competitor visibility and share of voice, competitor heatmaps (any two dimensions, such as brands against models or topics), auto-discovered competitors and brand merging so variants of a name count once.

On the citation side, its citation analytics report page and domain level citations with URL positions. Page Tracker lets you follow specific URLs, yours or a competitor's, and Citation Trends classifies every citation by content type and source type, with citation rate over time. Offsite mentions flag cases where your brand is named on a third-party page without a link, and there are dedicated Reddit, YouTube and LinkedIn citation reports. Content gap analysis then shows prompts where competitors are answered and you are not.

Plans, in USD monthly: Explore is free with 10 prompts on ChatGPT only. Essential is $95, Professional is $245 and Business is $579. Competitor tracking is part of the platform on paid plans.

AthenaHQ (AthenaHQ) lists unlimited topics, prompts and competitors on its $295 a month Starter plan across 11 models. It is credit billed, so frequent runs on many models consume credits quickly.

Scrunch AI (Scrunch AI) starts at $250 a month and includes competitor benchmarking alongside four engines on Core.

Profound (Profound) offers citation share and answer-level analytics, with the full product on a custom Enterprise contract. An earlier estimate in our catalog is about $40,000 a year.

Semrush AI Toolkit (Semrush AI Toolkit) adds competitor share comparisons for $99 a month per domain, with 25 prompts and five engines in the base add-on.

Ahrefs Brand Radar (Ahrefs Brand Radar) reports brand and competitor mention share from a large pre-collected prompt index. It is best read as directional research.

Reading the result honestly

Even with a good tool, three cautions apply.

First, sample size. Twenty prompts will swing; a few hundred runs over weeks will not. Wait for a trend before you act.

Second, prompt choice shapes the answer. A competitor can look dominant because your prompt set leans toward their strengths. Balance it, and check by persona.

Third, citations are not the same as traffic. A rival can be cited heavily and send little traffic if the answer satisfies the user. Look at AI-referred visits and conversions. Promptwatch's visitor analytics covers that through a lightweight script, a GTM template or the WordPress plugin, and its crawler logs show whether AI bots fetched your pages in the first place.

What to do when they lead

If competitors out-cite you, work the gap in this order. Fix crawler access if bots are blocked or erroring. Look at the pages they win citations on and decide whether you have an equivalent. Check the third-party sources they appear on and plan outreach or reviews. Then publish against the prompts where you are absent, and re-measure.

Promptwatch's Action Board turns the findings into a prioritized to-do list, and the Answer Gap Report that agencies such as Monks use for content roadmaps comes from the same data. If your question is simply "who is ahead of me", start with the free Explore plan on Promptwatch and see whether a competitor shows up on your top prompts.
